The Lowest Quote Is Not the Same as the Lowest Delivery Cost

Offshore development can expand access to engineering talent and improve delivery economics, but geography alone does not determine whether a project succeeds. The real cost is shaped by requirements clarity, seniority, communication, quality assurance, security, documentation, continuity and the amount of management the client must supply.

There is no defensible universal percentage for hidden offshore-development costs. Instead, evaluate the specific risks that could create rework, delay or dependency in your engagement.

Eight Costs to Put Into the Evaluation

1. Communication and timezone coordination. Measure actual working-hour overlap, response expectations and who owns decisions rather than assuming a country automatically creates a particular delay.

2. Requirements and rework. Ambiguous acceptance criteria, undocumented edge cases and late stakeholder feedback can create rework with local or offshore teams. Use prototypes, user stories and testable acceptance criteria.

3. Team continuity. Ask who is assigned, whether substitutions require approval, how knowledge is documented and how handover works if someone leaves.

4. Client management time. Include product decisions, reviews, domain clarification and approvals in the plan. A vendor should reduce coordination burden, but cannot eliminate the client's product ownership.

5. Intellectual property and contracting. Confirm ownership, confidentiality, governing law, subcontracting, repository access and exit obligations with appropriate legal advice for the jurisdictions involved.

6. Quality and security. Ask for the testing strategy, code review, dependency management, authorization testing, release controls and incident process before comparing price.

7. Vendor dependency. Require documentation, client-controlled repositories and infrastructure access, reproducible deployment, and a practical handover path.

8. Working-style fit. Test communication during discovery or a small paid milestone instead of relying on stereotypes about a country or culture.

Compare Total Delivery Risk, Not Geography

A useful vendor comparison records scope assumptions, named roles, delivery model, QA, security, ownership, support and exit terms alongside price. At Async Innovations, our custom software development process is structured around those controls. Use our consulting page to review a proposed scope before committing to a build.
